Here's my opinion, stated plainly: the cheapest option is almost never the cheapest once you factor in time. I manage purchasing for a 180-person company—roughly $140,000 annually across 25 vendors—and report to both operations and finance. That means I feel the pain of a bad purchase twice: once when the item doesn't arrive in time, and again when I explain the delay to my boss.

When I took over purchasing in 2020, I treated every order like a two-variable problem: price and quality. Find the lowest price, cross my fingers, hope the shipping estimate was real. By 2022, I'd been burned enough times to land on a different philosophy: pay for certainty first, and don't apologize for it.

Not luxury. Not brand names. Just the confidence that an order shows up when it's supposed to—and if it doesn't, the problem belongs to the vendor, not me.

The Power Source I Almost Didn't Have in Time

In April 2024, our facility manager asked me to source a portable power source for an outdoor client event. He specifically wanted the Ryobi 150 watt power source—light enough to carry, with enough outlets for a mobile checkout station, and well-reviewed by other facilities teams.

I found it at a discount online retailer, roughly 25% cheaper than our usual vendor. Estimated delivery: 7 business days. The event was in 9. Fine, I thought. Plenty of buffer.

The order sat in "label created" status for four days. On day 6, I called. "It's with the carrier," the rep told me. "Should move soon." Should.

It didn't arrive before the event. We scrambled, found a local supplier with one in stock, paid about $30 more, and it all worked out—barely. Then I filed a return for the original order and waited a week for the refund. That "savings" cost me hours of follow-up and a facility manager who still brings it up.

That's when I started asking a different question on every order. Not "how much?" but "when will it actually be here—and what happens if it isn't?"

The Gutter Attachment That Cost More Than It Saved

A less obvious example: the Ryobi gutter cleaning attachment. It's the kind of $35 tool that shouldn't require strategic thinking. Our maintenance contractor mentioned in early fall 2023 that the gutters needed cleaning. I found a low-priced listing from an unfamiliar vendor, with "5-8 business days" delivery. The same attachment from an authorized dealer cost $8 more with guaranteed 2-day shipping.

The numbers said the discount listing was the smarter purchase. My gut said the dealer was safer. I went with the numbers.

I assumed "5-8 business days" meant it might reach us by the end of the following week. Didn't verify. Turned out this vendor's clock only started after a "processing period" that took four more days. We were using the same words but meaning different things. The attachment arrived on day 12—after three days of heavy rain had already turned clogged gutters into a soaked walkway and a $240 repair bill.

Let's be clear: an $8 savings decision turned into a $240 expense because I gambled on certainty. The contractor even joked that "free shipping" was the most expensive part of the job.

I'll be honest—I don't have hard data on how often discount-tier vendors miss delivery windows. But based on five years of orders, my sense is that budget vendors run late on 20-25% of deliveries, while our standard suppliers run closer to 5%. That gap is precisely why rush shipping exists.

Printers: Selphy, Ink Jet, and the Laser Question

Oddly, the same logic shows up in the most ordinary office category: printers.

Our marketing team uses a Selphy printer for instant photo prints at events. It's a compact dye-sublimation unit that outputs 4x6 prints in under a minute. Per-print cost runs about three times what a photo lab charges online. But when forty people are waiting for a group photo, "instant" beats "cheap" every time. It's basically a no-brainer for that use case.

Regular ink jet printers? I've watched the same principle fail in reverse. Ink jets look great on paper: low upfront cost, color output, easy replacement. But in practice, our office ink jets have a talent for dying at the worst moments. Dried nozzles after a long weekend. Streaky output before a client meeting. Cartridge availability games that turn a $30 refill into a research project. I wish I'd tracked every interrupted morning; anecdotally, it was at least once a quarter, and each cost more in embarrassment than the printer saved in purchase price.

That's why I've shifted more office printing to basic laser units. They cost more upfront, and I'm fine with that, because the document actually prints when you need it.

The same thinking applied when our engineering team asked me to source equipment for infrared vs fiber laser marking. They needed to mark serial numbers on tools and parts. The infrared system was cheaper on paper. The fiber unit had fewer consumables, faster cycle times, and a service contract with a guaranteed response window. Engineering called it "buying certainty." We went with the fiber option.

For reference, business card printing runs about $20-35 for 500 cards at budget online shops, $35-60 at mid-range, and $60-120 for premium stock (based on publicly listed prices, January 2025). Rush printing premiums typically add 25-50% for a 2-3 day turnaround. Those figures look steep until you compare them to the cost of not having what you need.

Is This Just an Excuse for Poor Planning?

I can hear the objection: "If you planned better, you wouldn't need to pay for speed." Honestly? Sometimes that's true. I've paid for urgency I created myself more than once.

But planning doesn't protect you from a vendor who lies about stock, a carrier that loses a package, or a supplier that goes silent after you've paid. In 2024, we tracked deliveries and found 4 out of 12 budget-tier orders arrived more than a week late. That's not a planning problem—it's a reliability problem. And when an emergency happens (power outage, burst pipe, a client confirming an event five days out), you don't have time to plan. You need a source that delivers.

The question isn't whether rush purchases are ever wasteful. The question is: what does it cost to be wrong? For me, it's been a $240 gutter repair, a $400 rush delivery needed only because a cheap option failed, and more stressful phone calls than I can count. I'd rather pay $50 for certainty once a quarter than eat $1,000 in "cheap" mistakes.

Buy the Outcome, Not the Price

Here's where I've landed after five years of purchase orders: if you can wait, buy cheap. If you can't, buy certainty—and don't feel guilty about it.

The cheapest product with a vague delivery estimate isn't a bargain. It's a lottery ticket. Sometimes you win, and sometimes you're standing in the rain next to a clogged gutter, wondering why you didn't spend the extra $8.

That's not an argument for premium everything. It's an argument for asking the right question: not "how much does it cost?" but "what happens if it doesn't show up?"

Because that second question is the one that actually determines your costs.

(Note to self: actually build the vendor delivery spreadsheet I've been promising since 2023. If I'm going to write confident opinions about reliability, I should have better numbers to back them up.)
